Company-Owned Pilot Branch: Why You Need One Before Franchising

By Armando “Butz” Bartolome, The Franguru | GMB Franchise Developers

An owner came to us glowing. “Ang lakas ng first store namin. Pila araw-araw. Ready na kami mag-franchise!” We asked one question: “Have you opened a second branch that you don’t personally run every day?”

He hadn’t.

Here’s why that matters. Your first store has advantages a franchisee won’t have. It has you. Your loyal regulars. Your best staff. Years of reputation in the neighborhood.

That’s why, after 35 years in business and 350+ brands helped, we see the company-owned pilot branch as one of the most important steps before selling a franchise.

What a pilot branch proves

A pilot tests whether the business can succeed without those home advantages. It answers three questions:

* Is the concept portable? Does it work in a different area, with different customers?

* Is the system teachable? Can a manager and staff you trained run it using your procedures?

* Are the numbers real? What does it really cost to build, stock and staff a new branch, and how long before it’s profitable?

What to test

Run the pilot the way you’ll ask franchisees to run theirs:

1. Site selection. Use the same criteria you’ll give franchisees. Was the choice right?

2. Build-out and opening. Track every cost, every delay, every supplier issue.

3. Training. Train the pilot team with your draft training program and manual. Note what was unclear.

4. Daily operations. Follow your checklists. Where did staff get stuck?

5. Supply chain. Can your commissary or suppliers serve a second location on time, at the same quality?

6. Marketing. Which local promos actually brought people in?

What to measure

Keep simple, honest records from day one:

* Total investment to open, including pre-opening costs.

* Monthly sales, costs and profit.

* Time to reach break-even.

* Staff turnover and training time.

* Customer feedback and complaints.

* Quality checks compared with your original store.

These records become the basis for fair franchise packages and fees. Without them, you’re guessing, and franchisees will feel it. For more on real costs, read How Much Does It Cost to Franchise Your Business in the Philippines?

What if the pilot struggles?

Don’t panic. That’s not failure. That’s information.

A struggling pilot shows you what to fix before a franchisee invests their savings. Maybe a recipe is hard to copy. Maybe a location rule doesn’t work. Maybe one role needs better training. It’s far better to learn this with your own branch than with someone else’s money.

Signs your pilot is ready to be your model

* It runs well without the founder there every day.

* The manual and training were used, tested and improved.

* The numbers were tracked long enough to show a real pattern.

* The team can explain the system to someone new.

When you can say yes to all four, you’re in a much stronger position. If you’re still asking whether your brand is ready at all, start with Pwede Na Ba I-Franchise? 7 Honest Questions to Ask Before You Sell Your First Franchise.

That owner with the long lines? He opened his pilot first. It wasn’t easy. But every lesson from it made his franchise offer stronger and more honest. Kaya rin ninyo ‘yan.

Prove it in your own branch before you promise it in someone else’s.

If you opened a second branch tomorrow, what part of your business would you worry about most?
